Advertising platforms are very good at telling you what they influenced. They are less good at telling you what would have happened anyway.

Start with the business question.
Before deciding which campaign to launch, we look at business objectives, customer economics, product/category priorities, geography, seasonality, existing demand, budget and measurement. The media plan follows from there — not the other way around.
Structure affects where money goes.
Products with different margins, categories with different behaviour, brand and non-brand demand, new and returning customers, awareness and conversion — all can require different decisions. We structure accounts so the reporting and budget system reflects the questions the business actually needs answered.
Scale / Hold / Brake.
- SCALE — additional investment continues to create acceptable value.
- HOLD — performance is healthy, but the evidence for further expansion is incomplete.
- BRAKE — additional spend is damaging economics or failing the objective.
Protect the core. Create room to learn.
New channels, audiences, creatives and campaign types should not destabilise the part of the account already working. We separate core investment from deliberate testing investment, and every meaningful test should answer a question.
ROAS is useful. Until it is not.
A campaign with high reported ROAS may be capturing existing brand demand, retargeting customers who were already likely to buy, or receiving credit for conversions influenced elsewhere. A lower attributed ROAS may still introduce valuable new demand.
We use ROAS. We just do not worship it.
Recent data is not always finished data.
Conversions can arrive late. Customers move between devices. Platforms disagree with analytics. Brand search can capture demand created elsewhere.
The useful question is not which dashboard is universally correct. It is what decision can be made confidently from the evidence available.
Did the advertising create something new?
Where appropriate, we look beyond attributed conversions to signals such as new-customer behaviour, category demand, brand search, direct traffic, geographic variation, assisted journeys and controlled tests. Perfect incrementality measurement is not always possible. Better questions usually are.
E-commerce performance is commercial allocation.
The product with the highest platform ROAS is not automatically the product the business should scale. Best sellers, inventory, margins, category opportunity, conversion behaviour, search demand and advertising history can all affect what deserves paid visibility.
A qualified lead and a closed sale are not the same thing.
Paid media can generate an enquiry, qualified lead, demo request, phone call or another agreed conversion. Whether that becomes revenue can depend on response time, sales quality, pricing, availability and follow-up. Good lead generation requires a feedback loop between advertising and the team closing the customer.

We don't optimise for screenshots.
We do not promise a fixed ROAS without understanding the business. We do not treat every attributed conversion as incremental. We do not scale simply because a platform recommends increasing the budget. And we do not believe spending the entire budget is a KPI.
The job is not to spend the budget. The job is to make better decisions with it.
