Building a growth system for complex premium e-commerce.
AllThingsBaby is a curated mother-and-baby platform carrying a broad range of premium Indian and global brands. The work spans SEO and search marketing, with the operating challenge becoming increasingly complex as categories, products and media choices expand.
The challenge was not simply “improve the ads.”
A premium stroller, crib, diaper, toy and item of apparel do not behave like the same acquisition problem. Categories differ in consideration cycle, price, repeat behaviour, margin, inventory and search demand.
As the account grows, the question becomes less about isolated campaign optimisation and more about where incremental investment should go.
What we saw.
The account needed clearer separation between types of demand and a more disciplined way of connecting media decisions with category opportunity, product performance and attribution maturity.
What we changed.
- Category-level media planning — move decision-making closer to category opportunity and business priority.
- Product prioritisation — use both advertising performance and real product/best-seller signals to decide what deserves visibility.
- Testing budgets — reserve controlled room for new campaigns and demand-generation experiments.
- Scale / Hold / Brake rules — define when additional investment should be added, maintained or reduced.
- Attribution maturity — avoid acting too aggressively on recent periods that are still backfilling.
- SEO + paid context — consider category and non-brand search opportunity alongside media allocation.
The operating system.
- BUSINESS PRIORITY
- CATEGORY OPPORTUNITY
- PRODUCT PRIORITY
- MEDIA / SEARCH TACTIC
- TEST OR CORE BUDGET
- PERFORMANCE + ATTRIBUTION
- SCALE / HOLD / BRAKE
What it unlocked.
The useful outcome is not one screenshot or one ROAS figure. It is a repeatable allocation framework that makes new tests safer, recent data easier to interpret and scaling decisions more explicit.
A more disciplined way of deciding where the next marketing rupee should go.
The larger lesson.
Scaling media is not primarily a question of how much more you can spend. It is a question of how confidently you know where the next rupee should go.
